The True Cost of a Bad AE Hire in 2026 (And Why Ramp Time Is the Number Nobody's Watching)
By Dan Richards, Head of BD
TLDR: Quota attainment in B2B SaaS has slid to 40 to 55%, average AE ramp time has stretched to 5.7 months (up 32% since 2020), and sales turnover sits at 30 to 38% a year. Most SaaS companies are now paying full OTE for close to six months before they find out whether a rep can actually sell. Replacing a hire who does not work out costs upwards of $115,000 once recruiting, ramp, and stalled pipeline are counted, on top of the deals and relationships that quietly go cold while a desk sits half filled. The maths only works if you get the hire right the first time, which means screening for motion fit and deal complexity experience, not just a logo on a CV. Everyone who skips that step is funding an expensive experiment every time they open a req.
The Attainment Cliff
Quota attainment across B2B SaaS has fallen well below its pre-2022 baseline of 60 to 65%. RepVue's Cloud Sales Index puts the current average around 43%, and Forrester has the wider market closer to 47%. Split it by quartile and the gap is stark: top teams still land 60 to 75% attainment, bottom quartile teams sit at 20 to 35%. Attainment is a company level number, but it is built one hire at a time. When roughly half the market is not hitting number, that is a hiring problem wearing a macro costume.
Ramp Is the Hidden Cost
The average time for a new SaaS Account Executive to reach full productivity is now 5.7 months, up 32% from 4.3 months in 2020, according to Lative's ramp time research. Segment it and the number stretches further: SMB AEs typically ramp in 3 to 4 months, mid-market reps take 4 to 6, and enterprise AEs selling into large buying committees can take 9 to 15 months. That is the length of time a company pays full OTE, tooling, and management overhead before it knows whether the hire converts. A structured 30-60-90 onboarding plan can lift new rep productivity by up to 70% compared to companies without one, but onboarding only closes the gap if the person walking in the door had the right raw material to start with. No ramp plan fixes a mis-hire, it just makes the mistake more expensive to discover.
The Real Bill
Sales turnover in SaaS sits at roughly 38% a year, with SDR turnover running closer to 45% and AE turnover around 30%. Xactly puts the average cost of replacing a sales rep at around $115,000 once recruiting, training, and the pipeline that stalls during the transition are all counted. Layer on SHRM's benchmark that a bad hire costs at minimum 30% of the role's first year earnings, and the number gets uncomfortable fast. On a mid-market AE OTE of £120,000 to £150,000, one wrong hire is a six-figure loss before a single commission cheque has been paid on closed revenue, and that is before counting the deals that went cold because the desk was empty or the rep in it could not run the motion.
What Good Hiring Managers Screen For
The fix is not faster hiring, it is more specific hiring. The AEs who ramp quickest and hit number are the ones whose previous deal size, sales cycle length, and buying committee complexity actually match the role they are stepping into, not just the logo on their CV. A rep who closed £30,000 deals on a two week cycle at a PLG company is not automatically ready to run a nine month enterprise sale with six stakeholders, and the reverse is just as true. Hiring managers keep making the same mistake: they pattern-match against a well known previous employer or a headline quota number, without checking what the deal actually looked like or how much of that number came from an inbound heavy pipeline someone else built.
What actually predicts ramp speed is motion fit, reference checked attainment context (not just whether they hit quota, but against what team average and in what market conditions), and evidence the candidate can run discovery and multi-thread a deal rather than just work a warm pipeline someone else generated. That is the screen a specialist recruiter runs before a candidate ever reaches a hiring manager's desk, and it is the difference between a hire who ramps in four months and one who is still finding their footing at month nine while OTE keeps accruing.
