The Expansion Hire SaaS Companies Keep Skipping

TLDR: Net revenue retention is the metric deciding SaaS valuations in 2026, and expansion revenue now drives roughly 38% of new ARR at companies past $25M ARR. HubSpot's net revenue retention sat at 102% in Q2 2026 while monday.com held 116% net dollar retention among enterprise accounts in the same period, and the gap traces straight back to how each company staffs its post-sale motion. Most SaaS companies still bolt expansion selling onto a Customer Success Manager's job description instead of hiring someone whose only job is the commercial number. That's a hiring decision, not a strategy problem. The companies protecting NRR in 2026 are the ones who stopped asking CSMs to sell and started recruiting for it.

The Money Doesn't Lie

Net revenue retention used to be a metric investors glanced at during diligence. In 2026 it is closer to the whole scorecard. Best-in-class public SaaS companies are averaging 120 to 125% NRR, and the spread between top and bottom quartile performers has become one of the clearest predictors of valuation multiple. HubSpot, which has spent the last two years leaning harder into its AI product suite, reported net revenue retention of 102% in Q2 2026, down a point year over year. monday.com posted 116% net dollar retention among enterprise accounts in Q1 2026, a number that sits comfortably inside the range analysts now treat as table stakes for a company its size.

The reason NRR gets this much attention is simple. Expansion revenue now accounts for roughly 38% of new ARR at SaaS companies past $25M ARR, according to benchmarks pulled from KeyBanc, OpenView and Bessemer Venture Partners' State of the Cloud research. Landing a new logo is expensive and getting more expensive. Growing the ones you already have is not, and the ROI math on expansion versus new business is not close.

One Job, Two Very Different Skillsets

Here is where most SaaS companies get it wrong. They hire Customer Success Managers to own onboarding, adoption and renewal health, then quietly add "identify upsell opportunities" to the job description once the board starts asking about NRR. It rarely works. A CSM's incentive structure, relationship style and day to day skill set are built around retention and product value, not commercial negotiation. Asking the same person to safeguard the relationship and then turn around and ask for more money creates a conflict that shows up in the numbers before anyone names it.

The companies getting this right are hiring a distinct Account Manager function with its own comp plan, typically 5 to 7% on renewals and 7 to 10% on upsell and cross-sell, separate from the CSM's retention-weighted variable. Bessemer's State of the Cloud 2026 report found 51% of public SaaS companies now run a usage-based pricing component, up from 27% in 2021, which makes the expansion conversation more technical and more commercial at the same time. Selling a usage-based upgrade is a different skill to fixing a support ticket, and it needs a different hire.

What Wins the Expansion Seat

The profile that wins this role looks more like an AE than a CSM. Strong Account Managers carry a closer's instinct for negotiation and timing, but pair it with the patience to navigate a live customer relationship rather than a cold pipeline. They read usage data the way an AE reads intent signals, and they know how to multithread inside an account that already trusts them, which is a very different motion to prospecting a stranger.

The mistake hiring managers keep making is promoting their best liked CSM into the seat because the customer likes them, rather than hiring for the commercial instinct separately. Being well liked keeps a renewal from churning. It does not close an upsell. We see the same pattern on the RevOps side too: companies build the comp plan and the segmentation model for expansion, then staff it with whoever was already in the room instead of running a real search for someone who has actually carried an expansion number before. The hire that protects NRR is a specific one, and it deserves a specific search.
